Do You Have a Marketing Problem — Or a Sales Problem?

Feb 24, 2026 | Growth Tips, Management, Marketing, Strategy, Training

Before you spend more money on marketing, answer this question: if your phone rang twice as much starting tomorrow, would your sales team be ready?

Many owners we talk to jump straight to “we need more leads.” It’s the default of any entrepreneur. But in our experience, it’s only correct a third to half the time.

Misdiagnosing the “sales or marketing” question can be expensive.

The larger problem is often one step downstream — how your leads are nurtured and handled once they arrive.

Use the following 2-axis framework to help you figure out where you actually stand.

The Four Quadrants

One axis is your marketing strength, from weak to strong. The other axis is your sales strength, from weak to strong. Where you land determines your next move.

1. Weak marketing, weak sales

You’re starting at zero. You don’t have enough leads coming in, and even if you did, you wouldn’t convert them well. This is the most urgent situation, especially when the economy is uncertain.

Don’t try to fix both at once. Start with the sales process (basic qualification and sales techniques), then layer in improved marketing.

2. Strong marketing, weak sales

This is the most common problem to misdiagnose — and the most painful. Your marketing is doing its job. Leads are coming in. But they’re dying on the vine.

Poor qualification or follow-up process, or salespeople who are not truly skilled at closing.

Ironically, more leads won’t fix this — it will just expose the problem faster.

3. Weak marketing, strong sales

Here you have a great team that’s being underutilized. They’re closing at a high rate with good leads, but there’s not enough to work with.

Your next step is to invest in lead generation and business development with confidence, because the machine is ready.

4. Strong marketing, strong sales

You’re in the best position to scale. But don’t get complacent. The moment you spend more on marketing, lead quality becomes mixed, and your team must be ready for stronger qualification.

The Funnel You Need to Track

Once you know your quadrant, the next step is to improve your funnel:

Lead → Qualified + Visit → Proposal → Close

Most owners know how many inquiries they receive. Fewer have a handle on their actual leads, proposals, and closing ratios.

The exercise of mapping your own funnel is the fastest way to find your gaps.

Keep an eye on these ratios in order to control outcomes.

The Paid Marketing Warning

Over the years, I have gained the following insight — it’s worth writing on a sticky note and putting on your monitor:

“The more paid marketing I do, the stronger my sales and qualifying process needs to be.”

Referrals typically come pre-qualified. Paid leads don’t.

When you expand into paid channels, you will automatically get a higher percentage of leads that are a poor fit — wrong budget, wrong scope, wrong geography.

If your team isn’t equipped to qualify fast and effectively, you’re not only wasting marketing dollars, you will burn out your salespeople.

Your Challenge

Use a dedicated process to manage your funnel.

Write down your actual funnel numbers and percentages, including:

  • Inquiry volume
  • Qualified lead volume
  • Appointment rate
  • Proposal rate
  • Close rate

Do this by salesperson.

Then ask yourself: Which step is the weakest, and where should we put our efforts?

Note: Business Developers need to track activities as part of their funnel assessment.

Your biggest overarching challenge is to understand if you have a marketing or a sales problem. Once you figure that out, the rest gets easier.

(And if it’s a sales problem, we can help you.)
